There are 3 different types of eLearning business plan you can use:

  • The “night school” model
  • The “academy” model 
  • The “combined” model

Let’s take a look at them and see which one is right for you…

Option 1: The “Night School” Business Model

The “night school” model is a classic if you just want to sell one-off access to a course. It’ll be familiar to you if you’ve ever taken an adult learning course.

Students…

  • pay an up-front fee for the course
  • follow a set structure from start to finish (with little deviation from the main topic)
  • finish the course with a test or quiz to show proficiency

…making them best suited for students who are focused on learning one topic or skill. 

InkWorkshops use this eLearning business model well. They sell individual access to laser-focused tattoo workshops:

The benefit of this business model is that you receive a lot of up-front money. You can generate hype and sell access for a short time, which can translate into high earnings.

The downside is you only earn once from each customer. Once they have access, there’s no need for them to reinvest in this course.

You’re also limited to one topic per course, so you’ll need to create multiple standalone courses if you want to cover a variety of topics, which can be pretty time-consuming.

Option 2: The “Academy” Business Model

The “academy” model is a much longer-term option.  It’s where you create an online school that allows…

  • your students receive recurring value
  • you receive a recurring income

…in exchange for a recurring monthly subscription fee.

The academy style model allows you to focus on a breadth of skills your students will need. You can build an extensive library of tutorials to cover multiple necessary skills.

Let’s say you want to start an eLearning platform for guitarists. Instead of teaching one skill – like how to play a specific song – you could open it up to teach:

Okay, this is my favorite eLearning business model…

The “combined” model is where you take the night school and academy models and put them together to create a supercharged income opportunity.

Here you use:

  • the night school model to provide flexible options or add-ons.

It could be that your customers want access to just one tutorial from your database, or you’re offering a special live stream session that’s worth paying a few extra dollars for.

Students are ready and willing to pay for these if they feel it will help them improve at what it is they’ve come to learn from you.

How To Start An eLearning Business In 6 Steps

In this section, we’re going to explore how to start an eLearning business and share the specific steps you need to take.  You’re going to:

  • Define your audience
  • Identify your core content
  • Pick and create 1-3 actionable lessons
  • Select your eLearning platform
  • Set your prices
  • Market your new eLearning business

Before we start, it’s going to be useful if you already have authority within an online community, or audience you’ve created, before you begin to build an eLearning business. 

This will give you better access to content ideas, potential customers, and initial feedback. While not essential, I do recommend you have this before you follow any of the steps below!

Let’s get into it…

1. Define Your Audience

The first step is to define your target audience. 

It’s useful to think of this as a subsection of your current audience. The 20% of people who will be interested in signing up for your premium service.

Ideally, you’ll build an “avatar” that is an amalgamation of the 6-8 key characteristics, wants, and needs that your customers share.

You should ask questions like:

  • How old are they?
  • What gender (if relevant) are they?
  • Where are they located?
  • What are they struggling with?
  • What do they want to achieve with the skills you’ll teach them?

The answers to these questions will differ depending on your niche and what you teach. The best way to answer them is to reach out to members of your current audience and ask them!

2. Identify Your Core Content

The next step is to identify the specific lessons your audience needs the most.

These are the core skills that will have the biggest impact on your audience’s success. If they come away armed with these 1-3 things, they’ll have got their money’s worth.

This will help you ensure your existing customers are satisfied and help you to attract new customers with your core materials.

Let’s say you’re building an eLearning business for creative freelancers. You might create your core lessons around:

Become a remote tutor

As more people work from home than ever before, and many students now complete their studies from home, the demand for remote tutors has never been higher. This represents an excellent opportunity for educated and experienced individuals to make money by sharing their insights and knowledge.

Depending on your field of expertise, you can expect to earn anywhere from $10 to well over $100 per hour of remote tutoring — with the potential for significantly more in highly niche fields or for very experienced tutors. As with most things, different platforms tend to have a different customer demographic and might cater towards different niches better than others. For those who love the efficiency of e-learning courses but still want to maintain direct contact and tutorage with learners, consider creating an online workshop or boot camp.

An online workshop is essentially an online interactive course that typically features small class sizes and direct communication with the course creator. Much of the content may be prepared in advance, similar to a MOOC, but most workshops typically have significant back and forth between the students and the course creator, helping to tailor and personalize the content to the individual needs of the students.

Your executive summary provides an introduction to your business plan, but it is normally the last section you write because it provides a summary of each key section of your plan.

The goal of your executive summary is to quickly engage the reader. Explain to them the kind of school you are running and the status. For example, are you a startup, do you have a school that you would like to grow, or are you operating a chain of schools?

Next, provide an overview of each of the subsequent sections of your plan.

  • Give a brief overview of the school industry.
  • Discuss the type of school you are operating.
  • Detail your direct competitors. Give an overview of your target customers.
  • Provide a snapshot of your marketing strategy. Identify the key members of your team.
  • Offer an overview of your financial plan.

Company Overview

In your company overview, you will detail the type of school you are operating.

For example, you might specialize in one of the following types of schools:

  • Private K-12 school : this type of school typically charges tuition, and may be affiliated with a religious organization, or specialize in a particular learning method.
  • Charter school: this type of school offers primary or secondary education for a tuition, and may receive some public funding, and/or donations. These schools require their students to take state-mandated exams.

Include answers to questions such as:

  • When and why did you start the business?
  • What milestones have you achieved to date? Milestones could include the number of students served, the number of students accepted into elite formal education institutions, etc.

Industry Analysis

In your industry or market analysis, you need to provide an overview of the school industry.

While this may seem unnecessary, it serves multiple purposes.

First, researching the school industry educates you. It helps you understand the market in which you are operating.

Secondly, market research can improve your marketing strategy, particularly if your analysis identifies market trends.

The third reason is to prove to readers that you are an expert in your industry. By conducting the research and presenting it in your plan, you achieve just that.

The following questions should be answered in the industry analysis section of your school business plan:

  • How big is the school industry (in dollars)?
  • Is the market declining or increasing?
  • Who are the key competitors in the market?
  • Who are the key suppliers in the market?
  • What trends are affecting the industry?
  • What is the industry’s growth forecast over the next 5 – 10 years?
  • What is the relevant market size? That is, how big is the potential target market for your school? You can extrapolate such a figure by assessing the size of the market in the entire country and then applying that figure to your local population.

Customer Analysis

The customer analysis section of your school business plan must detail the customers you serve and/or expect to serve.

The following are examples of customer segments: families with elementary-aged children, families with high-school-aged children, families with preschool children.

As you can imagine, the customer segment(s) you choose will have a great impact on the type of school you operate. Clearly, families with high schoolers would respond to different marketing promotions than families with preschoolers, for example.

Try to break out your target customers in terms of their demographic and psychographic profiles. With regards to demographics, including a discussion of the ages, genders, locations, and income levels of the potential customers you seek to serve.

Psychographic profiles explain the wants and needs of your target customers. The more you can recognize and define these needs, the better you will do in attracting and retaining your customers.

Competitive Analysis

Your competitive analysis should identify the indirect and direct competitors your business faces and then focus on the latter.

Direct competitors are other schools.

Indirect competitors are other options that customers have to purchase from that aren’t directly competing with your product or service. This includes public schools, virtual schools, and families who do homeschooling. You need to mention such competition as well.

For each such competitor, provide an overview of their business and document their strengths and weaknesses. Unless you once worked at your competitors’ businesses, it will be impossible to know everything about them. But you should be able to find out key things about them such as

  • What types of students do they serve?
  • What type of school are they?
  • What is their pricing (premium, low, etc.)?
  • What are they good at?
  • What are their weaknesses?

With regards to the last two questions, think about your answers from the customers’ perspective. And don’t be afraid to ask your competitors’ customers what they like most and least about them.

The final part of your competitive analysis section is to document your areas of competitive advantage. For example:

  • Will you provide specialized instruction, either in subject or in method?
  • Will you offer courses or services that your competition doesn’t?
  • Will you provide better customer service?
  • Will you offer better pricing?

Think about ways you will outperform your competition and document them in this section of your plan.  

Marketing Plan

Traditionally, a marketing plan includes the four P’s: Product, Price, Place, and Promotion. For a school business plan, your marketing strategy should include the following:

Product : In the product section, you should reiterate the type of school that you documented in your company overview. Then, detail the specific products or services you will be offering. For example, will you provide religious-focused K-8 education, college preparatory courses, or single-subject instruction like driving or fine arts?

Price : Document the prices you will offer and how they compare to your competitors. Essentially in the product and price sub-sections of your plan, you are presenting the courses and/or extracurricular activities you offer and their prices.

Place : Place refers to the site of your school. Document where your company is situated and mention how the site will impact your success. For example, is your school located in a growing neighborhood, in the city center, or will you operate purely online? Discuss how your site might be the ideal location for your customers.

Promotions : The final part of your school marketing plan is where you will document how you will drive potential customers to your location(s). The following are some promotional methods you might consider:

  • Advertise in local papers, radio stations and/or magazines
  • Reach out to websites
  • Distribute flyers
  • Engage in email marketing
  • Advertise on social media platforms
  • Improve the SEO (search engine optimization) on your website for targeted keywords

Operations Plan

While the earlier sections of your business plan explained your goals, your operations plan describes how you will meet them. Your operations plan should have two distinct sections as follows.

Everyday short-term processes include all of the tasks involved in running your school, including answering calls, planning and delivering instruction, applying for grants, fundraising, performing administrative tasks, overseeing instructors, handling discipline, scheduling and monitoring extracurricular activities, etc.

Long-term goals are the milestones you hope to achieve. These could include the dates when you expect to enroll your Xth student, or when you hope to reach $X in revenue. It could also be when you expect to expand your school to a new city.  

Management Team

To demonstrate your school’s potential to succeed, a strong management team is essential. Highlight your key players’ backgrounds, emphasizing those skills and experiences that prove their ability to grow a company.

Ideally, you and/or your team members have direct experience in managing schools. If so, highlight this experience and expertise. But also highlight any experience that you think will help your business succeed.

If your team is lacking, consider assembling an advisory board. An advisory board would include 2 to 8 individuals who would act as mentors to your business. They would help answer questions and provide strategic guidance. If needed, look for advisory board members with experience in running a school or experience with public school administration or who has served on a public school board.  

Financial Plan

Your financial plan should include your 5-year financial statement broken out both monthly or quarterly for the first year and then annually. Your financial statements include your income statement, balance sheet, and cash flow statements.

Income Statement

An income statement is more commonly called a Profit and Loss statement or P&L. It shows your revenue and then subtracts your costs to show whether you turned a profit or not.

In developing your income statement, you need to devise assumptions. For example, will you enroll 100 or 1,000 students per semester, and/or offer extracurricular activities? And will sales grow by 2% or 10% per year? As you can imagine, your choice of assumptions will greatly impact the financial forecasts for your business. As much as possible, conduct research to try to root your assumptions in reality.

Balance Sheets

Balance sheets show your assets and liabilities. While balance sheets can include much information, try to simplify them to the key items you need to know about. For instance, if you spend $50,000 on building out your school, this will not give you immediate profits. Rather it is an asset that will hopefully help you generate profits for years to come. Likewise, if a lender writes you a check for $50,000, you don’t need to pay it back immediately. Rather, that is a liability you will pay back over time.

Cash Flow Statement

Your cash flow statement will help determine how much money you need to start or grow your business, and ensure you never run out of money. What most entrepreneurs and business owners don’t realize is that you can turn a profit but run out of money and go bankrupt.

When creating your Income Statement and Balance Sheets be sure to include several of the key costs needed in starting or growing a school:

  • Cost of equipment and supplies
  • Payroll or salaries paid to staff
  • Business insurance
  • Other start-up expenses (if you’re a new business) like legal expenses, permits, computer software, and equipment

Online education allows the State University System (SUS) of Florida to expand its portfolio of offerings to meet the needs of its diverse constituent base. Increased and convenient access to higher education, regardless of where students may live or their family or work obligations, helps to create a strong workforce and to attract businesses that provide high-skill, high-wage jobs that drive today’s economy.

A blend of talented, well-prepared faculty members, modern learning technologies, and well-designed online courses and programs creates opportunities to improve pedagogies, engage faculty in the scholarship of teaching and learning, increase student academic success, and accelerate time-to degree. At scale, online education provides colleges and universities the means to significantly expand access to education far beyond the capacity and geographic limits of their brick-and-mortar infrastructure. These all combine to reduce barriers of opportunity and capacity, lowering the overall cost of delivering a quality education to all who may wish to receive it.

This  2025 SUS Strategic Plan for Online Education  outlines goals and strategies that, when successfully pursued, will result in improved instruction and increased educational opportunities, leading to a greater number of Florida citizens holding valuable academic credentials and more efficient use of existing campuses while expanding access far beyond their borders.

The Plan provides a framework around which to unite the collective talents and resources of Florida’s universities toward a common purpose: more Florida citizens with educational credentials that will improve their lives, lead to new discoveries, and advance Florida’s economy.

Development of the Plan:

At its November 2014 meeting, the Board of Governors Innovation and Online Committee directed that a task force be created to strategically plan for online education in the SUS. President John Hitt, University of Central Florida, agreed to chair the Task Force for Strategic Planning for Online Education, whose membership of thirteen included five university presidents and four provosts, as well as representation from faculty, students, Complete Florida/Florida Virtual Campus, and the Florida College System’s Council of Presidents.

Governor Ned Lautenbach, chair of the Innovation and Online Committee, charged the Task Force with focusing on three primary elements: quality, access, and affordability. The Task Force created workgroups to focus on each of these respective areas, directing them to develop strategies for advancing online education in Florida. The Task Force and its workgroups held a total of 22 meetings to develop the draft Plan. In September 2015, a draft was sent to members of the following groups for their review and feedback:

  • Council of Academic Vice Presidents (CAVP)
  • Council of Student Affairs (CSA)
  • Council for Administrative and Financial Affairs (CAFA)
  • Florida Virtual Campus, Members Council for Distance Learning and Student Services (FCS and SUS)
  • Florida College System Council of Presidents
  • Governmental Relations Staff

On November 4, 2015, the Task Force presented its revised draft Plan to the Board’s Innovation and Online Committee, where it was unanimously approved and forwarded to the Board for its consideration. On November 5, 2015, the Board unanimously approved the Plan. After making revisions to performance indicators and corresponding goals on October 30, 2019, and May 5, 2020, the Board updated the Plan on March 30, 2022.

President’s corner: How John Nicklow keeps ‘Florida’s STEM University’ nimble in changing times

John Nicklow felt heavy when he learned about the recent bridge collapse in Baltimore . But as an academic leader in civil engineering and the president of Florida Tech Institute of Technology, the wreckage piqued his interest. Could this have been prevented? Was the bridge’s construction material sound at the time of the cargo ship collision?

“When you drive across a bridge in the morning, you want it to have been designed by an engineer who has experience in hands-on work with concrete and steel,” he says.

Nicklow mused on the pros and cons of meeting students where they are via emerging online learning modalities versus traditional in-person methods. In his perspective, the two are merging. The line between online and in-person learning has blurred, and Nicklow believes this is the step in the right direction to match the pace of busy students.

Innovative programming modalities represent the tip of the iceberg for what Nicklow is looking to implement after Florida Tech enrolled its largest first-year enrollment class this past fall, exceeding 1,000 students since the institution opened in 1958. As confident as the president is in the mission of Florida’s premiere STEM school, he understands how nimble it must be as it approaches a changing higher education and workforce landscape.

Moving beyond the strategic plan

Nicklow stepped into Florida Tech in July 2023 following a successful eight-year run at the University of New Orleans. As most presidents do in their first year at an institution, he’s crafting its strategic plan. However, the way he moves about creating it may differ from most. Time and time again, Nicklow has seen meticulously created strategic plans collect dust on a shelf, neglected by the very people who painstakingly crafted them. The world is simply moving too fast to stay bound to old ideas.

Enter the “action plan,” Nicklow’s evolution of the old tried objective-based milestone. It’s designed to be updated and revised regularly to reflect the needs of an evolving higher-education institution. It’s alive and beckons for reinvention as the world around it changes.

“A strategic plan is somewhat useless today,” Nicklow says. “Our industry partners are changing rapidly, so our plan better as well.”

Higher education experienced a mightily disruptive force break onto the scene in November 2022 through generative AI. Nicklow credits this action plan’s “living” nature to helping the institution quickly scale up its embrace of AI. Florida Tech’s AI task force has evolved from focusing solely on academic integrity to exploring how the technology can be infused into non-STEM curricula.

“I put it like this when talking to faculty: Our students aren’t slow to pick it up. How are we reacting to it?” he says. “It can’t be by setting up a barrier and resisting the movement.”

How the president helps separate Florida Tech from the competition

Endearingly regarded as Florida’s STEM university, Florida Tech faces competition from the state’s flagship, the University of Florida, and other larger institutions offering its own quality skills-based career pathways. However, Nicklow doesn’t need too much reassurance on what sets Florida Tech apart from the rest. Last week, while sitting on his patio with family, he looked up and saw a rocket shoot through Florida’s luscious blue skies above the Gulf Coast. The next day, he walked to the beach.

Located on the “Space Coast,” students neighbor Kennedy Space Center, SpaceX, Lockheed Martin, Embraer, Blue Origin and the United Launch Alliance. With close proximity to an exciting industry and in one of the top-ranked places to live by the beach , students are naturally drawn in.

“The university is in a very appealing location for students and families,” he says. “We’re such an asset here, and with a tremendous influx of industry, we are the talent pipeline.”
